What Trail is
Trail Framework (TF) is a framework for executing work as a sequence of explicit, audited decisions rather than a sequence of chats.
Trail is not a project management tool, not a prompt library, not a coding methodology, and not a repository. It does not replace your existing tools, workflows, or coordination systems.
It is a control system for delegating execution—to humans, AI, or mixed teams—without delegating ownership. Trail sits above your tooling. It has opinions about artifacts, roles, and handoffs — nothing else.
The problem Trail solves

That speed creates a new failure mode:
- Execution is automated or accelerated.
- Decisions become implied.
- Accountability fragments across humans + ~~AI~~ contributors + "whatever happened in chat."
Trail is built to prevent that drift.
Core principles
1) Artifacts are authoritative
- The repository (or working folder) is the source of truth.
- Conversations are disposable working memory.
2) Separate "what" from "how"
- Trail (
trail.md) defines what the product is — its persistent identity and constraints. - Intent defines what this unit of work is — specific scope and boundaries.
- Runs define how the work gets executed.
3) Preserve history by design
Trail assumes products evolve through many steps.
That means the system must preserve prior state and decision context:
- Meta anchors reality and defines global operating rules.
- Intents are immutable (unless the first intent comes back as unbuildable).
- Runs are disposable execution containers.
4) Make ambiguity explicit
If something is unclear, Trail's answer is not "guess."
Trail's answer is "document the ambiguity and stop or escalate."
5) Humans approve transitions

Humans decide whether the project advances to the next stage.
Humans decide if it is done and if it is done right.
The "Multiple Intent" model
Trail's current model is explicitly multi-intent:
- A product may be one or more intents.
- A product is the result of one, or a sequence of intents over time.
- Product building should be thought of as multi-intent first.
- Each intent is a bounded unit of work.
- Progress is made by completing intents, not rewriting history.
This is the key difference between "Trail as a one-off generator" and "Trail as an SDLC operating system for real products."
What is a Trail?
A Trail is the complete, artifact-driven history of a single project — every intent, every run, every decision, from first intent to present. The meta/, intents/, and runs/ folder structure together constitute the Trail.
Three rules define a Trail's boundaries:
- One project, one repo, one Trail. The Trail boundary is the repo boundary.
- A Trail starts when the first intent is written and grows forward through completed intents. It is never rewritten, only extended.
- Cross-project dependencies are declared, not merged. If your project depends on another, that dependency is declared as a constraint or input in
intent.md. The other project's Trail remains separate.
This means meta/ is not "global to the project" in some loose sense — it is stable across the Trail. It anchors the reality of this specific body of work from start to finish.
Mental model
- Trail = the product's persistent identity: what it is, who it's for, permanent constraints, product principles (rarely changes)
- Meta = the project's reality anchor and global operating instructions (stable, slow-changing)
- Intent = a chapter with its own operating instructions (immutable, bounded scope)
- Run = a build session with composite operating instructions (execution-only, may fail/resume)
Trail is successful when:
- intent stays intact,
- scope doesn't creep,
- decisions remain attributable,
- and a future human can reconstruct what happened from the artifacts alone.
